AI Is Only as Good as the Data Behind It

Artificial intelligence has quickly become one of the hottest topics in automotive retail. Everywhere you turn, someone is talking about how AI is going to transform the dealership. It promises to improve customer engagement, increase service retention, identify new sales opportunities, and make marketing more efficient. I believe every one of those things is possible. AI has tremendous potential to help dealerships operate more intelligently and more profitably.

The problem is that many dealers are focusing on the technology before they focus on the information feeding it.

One of the biggest misconceptions in our industry today is that AI somehow fixes bad processes or bad data. It doesn’t. AI simply analyzes the information it’s given and makes decisions based on that information. If the data is incomplete, inaccurate, duplicated, or outdated, the recommendations AI produces will be just as flawed.

That isn’t a technology problem. It’s a data problem.

Throughout my career, both as a dealer and now working with dealerships across the country, I’ve learned that most operational challenges can be traced back to the quality of the information being used to make decisions. Marketing is no different. Many dealerships invest heavily in marketing automation, CRM platforms, customer data platforms, and now AI, without first asking a very basic question.

Can we trust our data?

For many dealerships, the honest answer is probably no.

Most dealer management systems contain duplicate customer records, outdated contact information, vehicles that have changed ownership, incomplete service histories, and multiple customer numbers for the same individual. Those issues may not seem significant on their own, but collectively they have a tremendous impact on marketing performance.

If your database tells AI that a customer still owns a vehicle they traded two years ago, the technology has no way of knowing otherwise. If one customer exists under three different customer numbers, AI sees three different people. If an email address is no longer valid or a phone number has changed, your marketing campaign doesn’t fail because AI made a bad decision. It fails because it was working with inaccurate information from the very beginning.

I’ve often heard people say, “Garbage in, garbage out.” There has never been a better example of that principle than artificial intelligence. AI doesn’t eliminate bad data. In many ways, it magnifies it. The better the technology becomes, the more important accurate data becomes.

This is especially important in fixed operations. Service retention depends on delivering the right message to the right customer at exactly the right time. Whether you’re promoting routine maintenance, recalls, declined services, tire replacement, or customer pay opportunities, success depends on knowing who actually owns the vehicle, what services have been completed, what services are due next, and how that customer prefers to communicate.

Without accurate information, dealerships end up spending more money to achieve fewer results. Marketing campaigns reach customers who no longer own the vehicle. Service reminders are delivered at the wrong time. AI identifies opportunities that don’t actually exist. Marketing budgets increase while customer engagement declines.

Many dealerships assume the answer is to spend more on advertising or purchase another technology platform. In reality, the greatest opportunity often already exists inside their own database. They simply haven’t invested in creating a clean, validated customer record that every system can rely on.

That’s where I believe the conversation around AI needs to change.

Instead of asking, “What AI platform should I buy?” dealers should first be asking, “How accurate is the data driving every decision we make?”

Once that question is answered, AI becomes dramatically more valuable. Marketing becomes more targeted. Customer communication becomes more relevant. Fixed operations becomes more proactive. Reporting becomes more accurate. Perhaps most importantly, dealership leadership gains confidence that the decisions being made are based on facts rather than assumptions.
